Where to start
The most common mistake is starting with the tool instead of the process. Before evaluating any AI system, map the workflow you want to improve at sufficient detail. Not at the level of “we do due diligence.” At the level of who does what, in what order, using which inputs, and where the judgment calls are made.
The gaps in that map are where AI can help. Trying to identify AI opportunities before the map exists leads to solutions looking for problems, which is expensive and demoralizing.
What AI can and cannot do
AI can automate pattern recognition at scale. It can draft, summarize, classify, and retrieve with speed that no human team can match. It can hold and apply rules consistently, which is valuable when the rules are clear and the stakes of inconsistency are high.
AI cannot exercise judgment in the sense that your senior people do. It does not know what a client relationship is worth. It does not read a room. It does not know when a technically correct answer is the wrong answer for this client in this situation. Those capacities stay human. The work of integration is designing the handoff between the two, not eliminating the human from the loop.
Where things tend to break
Most integrations that fail do not fail because the technology does not work. They fail because one of three things was not addressed:
Data quality. AI systems learn from and operate on your data. If your data is inconsistent, incomplete, or structured for human reading rather than machine processing, the output will reflect that. This is rarely a technology problem. It is usually a process and discipline problem that predates the AI project.
Process maturity. AI integration accelerates what you already do. If the underlying process is unclear, if the people doing the work fill gaps with judgment that is not written down anywhere, the AI will not clarify it. It will either fail on the gaps or absorb them in ways that are hard to audit. Mapping the process first is not overhead. It is the work.
Adoption reality. The gap between technical deployment and actual use is wider than most firms expect. People adapt to new tools on their own timeline, and that timeline is shaped by whether they trust the tool, whether it fits their actual workflow, and whether they felt involved in the design. Skipping the pilot phase to go straight to full deployment is one of the most reliable ways to end up with a system that technically works and is practically ignored.
What to expect in the first ninety days
A first AI integration should be narrow in scope, high in oversight, and treated as a learning exercise as much as a deployment. One workflow. One use case. Human review of every output.
The goal in the first ninety days is not efficiency. The goal is understanding: how the system actually performs in your context, where it fails, what the failure modes look like, and what human oversight is needed. That understanding is the foundation for everything that comes after.
Efficiency comes later, as trust is earned and error rates drop. Firms that skip the learning phase to go directly to scale usually find themselves scaling the wrong thing.
What stays human
The short answer: judgment, relationships, and accountability.
AI changes what your people spend their time on. The administrative and pattern-matching work that used to take time becomes faster or disappears. That creates capacity. What you fill that capacity with is a strategic decision, not a technical one.
The firms that benefit most from AI integration use that capacity for more of the senior-level work: more time with clients, more time on the decisions that require experienced judgment, more time on the firm’s strategic direction. That is not automatic. It requires intentional redesign of how people work, not just of what tools they use.
